How to Choose a POP Display Manufacturer: A 7-Step Checklist

The decision a brand or agency makes before sending an RFQ — which manufacturers to even include — determines most of what happens downstream. A manufacturer mismatched to the format will quote high, deliver late, or both. A specialist whose capabilities line up with your brief will quote tight, deliver on time, and contribute knowledge you didn't ask for.
Seven specific questions to vet a POP manufacturer before the RFQ leaves your inbox. The list is structured so you can run it as a discovery call (15-20 minutes) or as written diligence (an emailed questionnaire). Either way, every question matters, and every answer should be specific.
1. What is your specialization?
A POP manufacturer's specialization tells you 80% of what you need to know. The honest categorizations are:
- Corrugated and print shop — die-cuts and prints cardboard FSDUs, shelf trays, counter risers. Volume player. Promo work. 2-8 week lifespans.
- Plastics shop — thermoforming and injection molding for acrylic, PMMA, PET, ABS. Counter glorifiers, illuminated risers, permanent display components.
- Metal fabricator — sheet metal, anodised aluminium, powder-coated steel. Frames for permanent fixtures, totems, shop-in-shop structures.
- Wood / MDF shop — lacquered MDF, oak veneer, custom millwork. Cabinetry-grade fixtures for fashion and home.
- Full-service fabricator — does all of the above in-house, usually through a combination of departments or partner shops. The most flexible but most expensive option, justified only for large or complex programs.
Match the shop's specialization to your format. A corrugated shop quoting a permanent metal totem is doing you no favors.
2. What is your MOQ — and is it negotiable for first-time projects?
Most manufacturers have a minimum order quantity (MOQ) that reflects their setup costs. A typical corrugated shop won't print under 200 units; a plastics shop won't injection-mold under 500. Specialist shops sometimes go lower for a first project (an investment in the relationship).
Ask explicitly: "What's your MOQ for this format? For a first-time client, is there flexibility?" An honest manufacturer will give you a number and indicate whether they'll flex it.
The trap is shops that quote a low headline price at low quantities to win the project, then re-quote with significantly higher unit costs once you're locked in. Always confirm the MOQ in writing before approval.
3. What is your typical lead time from approved sample to dispatch?
Lead time tells you how the shop is run. The honest answer for most corrugated POP is 3-5 weeks from approved sample to dispatch (this is after the brief, concept, and sample cycles). For permanent fixtures, it's 6-12 weeks. For couture-grade fragrance fixtures, it's 12-20 weeks.
Manufacturers who quote "1-2 weeks" are either lying, running a tiny operation that hits the timeline by luck, or sub-contracting (which means you don't know who's actually producing your fixture). Manufacturers who quote "8-10 weeks" for standard corrugated FSDU are running an over-burdened operation.
The right answer for your format is what most of the market quotes. Ask three manufacturers, take the consensus.
4. Where do you produce and ship from?
Geography is non-negotiable in POP. The fixtures are heavy, bulky, and slow to ship long distances. A brand in the US should produce in the US (sometimes Mexico for cost); a brand in Europe should produce in Europe (Spain, Portugal, Poland, Czech Republic are strong); a UK brand should produce in the UK or near-EU. Asian production exists but reserved for very large, low-frequency, high-tooling-amortization programs.
If the manufacturer can't answer where they actually produce — versus where their sales office is — that's a flag. Some "manufacturers" are intermediaries who book your project and have a third party produce it. You don't know who's working on your fixture, and the quality control gets diffuse.
5. What format have you done most often in the last 12 months?
The best signal of capability is recent work. A shop that's produced 200 cardboard cosmetics FSDUs in the last year for L'Oréal Paris or Maybelline knows your format. A shop that's done 200 acrylic glorifiers for prestige fragrance knows that format.
Ask for case studies or samples of recent work in your category. A manufacturer specialized in your format will have them ready; one straying outside their specialization will fumble or pivot to talking about general capabilities.
This is also the question that flushes out red flags: a shop that boasts "we can do anything" but has no specific recent examples in your format is going to learn on your project.
6. What's your in-house quality control process?
Production runs of 1,000+ units have failure modes that don't show up in a single sample. Print color drift, glue failure on a particular flute spec, structural deformation after 2 weeks in humid retail. Mature manufacturers have a documented QC process: inspection at print proof, structural QC during gluing, sampling of finished units before pack-out, post-shipment defect tracking.
Ask: "Talk me through what happens between the sample sign-off and the truck leaving your dock." A shop that gives you a confident 3-minute answer has the process. A shop that gives you vague generalities ("we check things, the quality is good") doesn't.
Don't accept anecdotes; ask for specifics. What's the defect rate on the last 3 runs? What's the process when a customer reports an issue on a delivered batch?
7. What's your sustainability stance — and what can you document?
Increasingly relevant: in the EU under CSRD, in the UK under upcoming regulations, in California under SB 343 and similar. If your brand makes any environmental claim about its POP, the manufacturer's documentation chain is what backs that claim.
Ask: Do you offer FSC-certified cardboard? PEFC? Recycled content options? Water-based adhesives? Mono-material design? Can you provide chain-of-custody certificates?
Be specific about what you need before you ask. A manufacturer who has invested in sustainable practices will list certifications and offerings clearly. One who hasn't will give you handwaving language ("we care about the environment").

Red flags that mean walk away
A few specific patterns we see that indicate the wrong manufacturer for the project:
- They can't show you specific recent work in your format. Generalists don't deliver specialist quality.
- They quote substantially below the rest of the market without explanation. Either they're losing money on your job (which means corners will be cut, or they go bankrupt mid-production) or they're undertrained and don't know what the work actually costs.
- The MOQ creeps up after initial conversations. A reliable manufacturer commits to numbers in writing.
- They sub-contract production without disclosing. You should always know who is physically making the fixture.
- They push back on QC documentation. Mature shops have it; immature ones treat it as an imposition.
- The lead time keeps changing. A shop that quoted 4 weeks at the brief stage and quotes 7 weeks after sample sign-off is running uncontrolled.
A working note
The single piece of advice I'd give anyone choosing a POP manufacturer for the first time: visit the shop. Production happens in a building somewhere. Spending half a day at the facility — watching the print presses run, walking through the gluing line, talking with the floor manager — tells you more about whether you can trust the manufacturer than a year of email correspondence.
For European brands, most of the major Spanish, Portuguese, and Polish POP manufacturers are within easy travel distance and will happily host a visit. For US brands, the Texas and Carolinas POP manufacturing corridor is similar. Two days of travel saves twelve weeks of trouble.

What does a POP display manufacturer actually produce?
Some combination of printing (offset, digital, screen), die-cutting, folding and gluing, plastic thermoforming or injection molding, sheet-metal fabrication, woodworking, lighting integration, and assembly. Few manufacturers do all of these in-house. Most specialize in a subset — and the right manufacturer is the one whose specialization matches your format and material.
How many manufacturers should I send an RFQ to?
Three to five for any meaningful run. Two is too few to know what the market price is. Six or more is wasted effort — most manufacturers won't quote competitive on a project where they're one of seven candidates. Should I always pick the lowest quote?
No. Price is one signal of fit; reliability of lead time, depth of in-house capability, geographic proximity (shipping is heavy in POP), and the manufacturer's history with similar formats matter as much. A low quote from a shop that's never made your format before is often more expensive in delays and quality issues than a mid-tier quote from a specialist.
What about Asian manufacturing for POP?
Reserved for long-run permanent fixtures where tooling amortizes over thousands of units and the 6-8 week ocean freight is acceptable. For temporary corrugated POP — the bulk of the category — the bulky, low-density, fast-cycle economics favor regional manufacturing every time. Even for permanent fixtures, the planning horizon for Asian production usually doesn't fit retail's promotional calendar.
